The right balance between competition and collaboration
Balance, not fun, is the hard part of gamification design
Fun is the baseline requirement for any gamified experience, not the differentiator. The real design challenge is balancing competitive and collaborative mechanics, since pushing too far toward either one disengages the players who prefer the other.
Fun and engagement have to sit at the core of every gamification design decision. You can layer on goals, feedback, point systems and rewards, but if the experience isn't fun, you've already lost your players. As Reggie Fils-Aimé put it during his Nintendo Spotlight remarks at E3 2017: "If it's not fun, why bother?"
That's where I start when designing gamified experiences: make it fun and engaging, then build everything else around that.
Clear goals, relatable objectives and tangible feedback loops anchor users. Short-term progression and rewards—points, coins, custom prizes—paired with long-term targets like mastery and leveling up keep the journey worth taking. None of that matters, though, if your users aren't actually enjoying it.
Competition is a fundamental part of human experience. Some people are intrinsically motivated by the drive to be the best or beat others on the leaderboard, and as long as there’s a competitor and a reward for winning, they stay engaged.
Collaboration is an equally important mechanic and can complement competition rather than compete with it. It focuses on team building and social connection—achieving goals as a group while strengthening relationships between teammates. This “co-op” approach also spreads the effort across the team and ensures everyone feels included, since every contribution, however small, has value.
In 2023, researchers published a study in Behaviour & Information Technology on the effectiveness of cooperative and competitive gamification in mobile fitness apps among occasional exercisers. The study compared how each approach affected exercise habits and participant preferences over a four-week field experiment.
Cooperative features focused on social motivation performed well early on, but the study found competitive elements produced the more durable results: users who received praise and recognition from the app were more motivated to beat their personal best each day, and that motivation held up better over time than the cooperative conditions did.
Because exercise is such a personal activity, competitive elements tend to engage users more effectively there. Still, the fact that collaboration had any measurable impact in such an individual setting shows it holds real value in gamification design generally—the right mix depends on the context.
Combining competition and collaboration in one gamified system is a delicate balance, and if it isn’t maintained, the two mechanics can work against each other.
Competitive systems are complex to balance because rewards matter so much. Giving the top performer the best prize seems obvious, but rewarding only the winner can disengage everyone else. A few ways to avoid that:
Add smaller participation rewards so everyone receives something
Build progression systems that give a sense of forward momentum regardless of rank
Test different prize distributions, rewarding the top 10 players rather than just first place
Collaborative systems have the opposite risk: top-performing players are the ones who disengage. Because these systems rely on collective contribution, underperforming participants can coast and be carried to victory by stronger teammates. That, in turn, disengages both the weaker player, who was already checked out, and the stronger player, who notices their team isn't pulling equal weight. In successful co-op systems, individual contribution and collective achievement have to be balanced continuously—the group goal stays the main focus, but individual effort still needs to be visibly valued.
The same imbalance shows up from the other direction: competitive players may try to dominate co-op tasks just to win, and collaborative players may quit entirely if they don't feel appreciated or that their effort is being counted. Whichever mode becomes the "winning strategy," players gravitate toward it, and the other group disengages.
There's no permanent fix, only ongoing tuning. The best gamification designers work like part strategist, part scientist—constantly testing, adjusting and refining to keep the system balanced and the players engaged.

Tracking what matters
We built a custom "Engagement Score" from real user behavior data to see how engaging each session is for different types of players. It also helps define player personas, which shapes what we build next—identifying what's working, spotting underperforming features, and tailoring experiences to different player types.
Flexible by design
Our challenge creator supports team-based collaboration, head-to-head competition or hybrid formats, so whatever a given group of players responds to, there's a format for it. Features like leaderboards and achievements serve goal-driven players, player-to-player kudos serve team-oriented players, and flexible prizing systems reward different play styles without favoring one over the other.
Staying grounded in what players actually need, rather than a fixed formula, is what keeps this balance workable as player groups and workplace cultures change.

Understanding their needs, motivations and behaviors enables us to deliver a gamification solution that truly resonates. Fun and engagement have to come first. Goals, points, rewards and leaderboards only work if the underlying experience is enjoyable—none of the mechanics compensate for a system players don't want to use.
Both, in balance. Competitive mechanics motivate players driven by ranking and reward; collaborative mechanics motivate players driven by team connection and shared goals. Leaning too far toward either disengages the other group.
Non-winning players tend to disengage. Smaller participation rewards, progression systems and multi-tier prizing (rewarding the top 10, not just first place) help avoid that.
Top-performing players risk carrying weaker or less engaged teammates, which can disengage both the underperformer and the stronger player who notices the imbalance.
A 2023 field study on mobile fitness apps found competitive gamification sustained activity and app usage better than cooperative gamification after the first few weeks, though both had value depending on the player.
Track engagement data by player type. A custom metric—an "engagement score" based on real usage—can show whether competitive and collaborative players are staying equally engaged over time.
